Digital Twins for Turnarounds: Crane Conflicts, Baytown's Visual Twin and the 15% Claim

Digital twins can catch a crane conflict on a screen instead of on the job. That is useful, but the savings claims are running ahead of the evidence. This guide sets out what operators have actually reported and how to measure the benefit yourself.

Short answer

Do not put “15% shorter turnarounds” in a business case without your own proof. The figure appears in an article that gives no source for it[1]. Documented results are real but specific: ExxonMobil reports laser mapping saved more than a week of turnaround time at Baton Rouge[2], and Wood reports constructability work cut one turnaround by four working days[3]. At Baytown, a ZynQ visual twin is used for remote checks, but no field-hours saving has been published[4].

These results differ in scope and are not comparable to each other. None has been independently audited.

About the 15%

We searched for an operator disclosure, study or audited case behind this number and found none. The article that uses it gives no citation for the claim[1]. A 15% saving may be possible on a particular job, but it should not be treated as a typical result.

02.Where a twin earns its keep: lifts and conflicts

Heavy lifts are the clearest use. Engineers can test crane position and reach against a scanned model of the real plant, and simulate removing and replacing equipment in tight spaces before anyone mobilizes[7]. In the Wood case, the regenerator and its isolation valve were on the critical path, and the same 3,000-ton crane was also used to lift the preassembled valve into place. That combined plan drove the saving[3].

  • Crane and rigging: set-up area, swing path, obstructions and laydown space.
  • Bundle and equipment pulls: whether the space needed to pull a bundle really exists.
  • Crew conflicts: two crews booked into the same confined space at the same time.
  • Prefabrication: measuring accurately enough that pipe fits when it arrives, reducing field welding, as ExxonMobil describes[2].
  • Remote planning: contractors can review the site before traveling, one of Delek’s stated goals[5].
The model is only as good as its date

A scan shows the plant on the day it was taken. Ask when it was captured, and what has changed since. A clash check on an old scan can give false confidence (our view).

03.Baytown: what a visual twin does after the job

Baytown shows a different kind of value. Since 2022, ZynQ 360 has been capturing storage tanks across crude, intermediate and chemical feedstock service. The project began as historical documentation and grew as teams found new uses[4]. Eight organizations across operations, engineering and contractors now share one view[4].

The best example is simple: after a tank component returned to service, a team opened a replica in a browser, confirmed the installation and took measurements without visiting the tank[4]. ZynQ also reports more than 2 million “hits” at ExxonMobil Baton Rouge, where a hit means a file opening[8].

Usage is not savings

The Baytown article’s headline speaks of cutting field time, but its body gives interaction counts rather than hours saved[4]. This work concerns tanks, not a full process-unit turnaround, and the case study comes from the vendor.

04.How to prove the benefit on your own turnaround

MeasureCompare againstWhy it matters
Field-discovered conflictsA comparable past outageDirect test of clash checking
Crane re-rigs and movesOriginal lift planEach move costs time on the critical path
Site visits avoidedPlanner and contractor travel recordsShows whether remote planning replaced real trips
Rework on prefabricated pipePast fit-up rateTests measurement accuracy
Critical-path daysBaseline schedule before the twinOnly count days with a documented cause
Total twin costDays and rework savedIncludes scanning, updates and training

Our suggested method. Set the baseline before the planning work starts.

Start with one critical lift or one high-risk unit, as Delek did with an alkylation unit at Tyler before moving to the whole El Dorado plant[5]. It keeps the first test small enough to measure. For scope and labor risks that a twin cannot fix, see our craft labor and scope creep whitepaper.

05.Frequently Asked Questions

Do digital twins reduce turnaround time by 15%?

We could not verify that. The figure appears in an article that gives no source for it, and we found no audited operator result. Documented cases report specific savings, such as four working days or more than a week.

How are digital twins used for crane planning?

Engineers test crane position and reach against a scanned model of the plant, and simulate equipment removal and replacement in tight spaces, before crews and cranes mobilize.

What is the ZynQ visual twin at Baytown?

A browser-based digital replica of storage tanks at ExxonMobil's Baytown site, built by ZynQ 360 since 2022. Teams use it to plan layouts, show tank conditions and verify work remotely. ZynQ reports over 65,000 platform interactions in 2025.

Has a visual twin cut field time at Baytown?

The vendor gives a remote verification example and usage counts, but no published figure for field hours saved.

How long does it take to build a refinery digital twin?

Delek's El Dorado project, at an 80,000-b/d refinery, reportedly took about 10 weeks. Time and cost will vary by site size, scan detail and systems connected.
